When the Consultant Gets Consulted by a SQL Injection

There is a special kind of poetry in watching McKinsey, the global priesthood of PowerPoint certainty, discover that its internal AI oracle could apparently be opened with the digital equivalent of jiggling the back door and finding the key still in it.

For years, elite consulting has sold a familiar promise. The world is bewildering, markets are turbulent, executives are anxious, and somewhere inside the fog there exists a premium slide deck capable of turning disorder into strategy. Then came generative AI, which offered the dream in industrial quantities: not merely consultants with opinions, but a machine trained to produce them at scale, on demand, with the confidence of a junior associate and the memory of a filing cabinet. McKinsey’s Lilli was meant to be the house oracle for exactly this age. And then, according to CodeWall, an autonomous AI agent walked in uninvited, rummaged through the cupboards, and in two hours achieved what many employees spend entire careers attempting: total access and operational influence. 

One should pause to admire the elegance of the scene. The consulting industry has spent decades telling everyone else to modernize, digitize, transform, reimagine, and leverage synergies across the enterprise. It now appears that one of the high temples of this creed had exposed API documentation, left multiple endpoints unauthenticated, and harbored a SQL injection bug so venerable it belongs in a museum next to COBOL and management optimism. This is not merely a security lapse. It is a genre piece. It is a still life of our era: ambition, jargon, and a database error message helpfully whispering state secrets into the night. 

The beauty of the story lies not only in the vulnerability itself, but in the symbolism. We were told AI would replace drudgery, accelerate knowledge work, and perhaps even elevate human judgment. Instead, here we find one AI system allegedly used by tens of thousands of consultants, processing hundreds of thousands of prompts a month, being compromised by another AI system with no credentials, no insider assistance, and, most humiliatingly of all, no need for a human to type dramatically in a dark room. The future, it seems, has arrived in the form of a machine-speed intern breaking into the strategy pantry and reading 46.5 million messages in plaintext. One almost expects it to submit a memo titled “Preliminary Findings Regarding Your Digital Maturity Gap.” 

Naturally, the truly exquisite detail is not the reading access. In our age, data breaches have become so common that they are now judged less by their occurrence than by their aesthetic quality. Was the failure artisanal? Did it reveal something spiritually important? Here, the answer is yes. CodeWall claims the prompts controlling Lilli’s behavior were writable. That moves the episode from ordinary breach into satirical overachievement. Reading the consultant’s files is one thing. Rewriting the consultant’s machine so that it begins producing altered strategic advice is something else entirely. That is not theft; that is performance art. It is the digital equivalent of sneaking into a cathedral at night and changing the sermon notes so that Sunday’s message on fiscal prudence becomes a spirited endorsement of alpaca farming, leveraged buyouts, and perhaps the occasional merger with Neptune. 

And this is the uncomfortable point beneath the comedy. AI systems do not merely store data. They shape outputs that people trust. They summarize, prioritize, advise, recommend, redact, and reassure. Once an organization starts treating model behavior as operational reality, the prompt layer becomes governance, not decoration. Yet many firms still handle prompts as though they were sticky notes attached to a more serious system happening somewhere else. They are not. They are policy in executable prose. They are invisible constitutions. And if they can be altered quietly, then the machine may remain online, cheerful, and catastrophically wrong all at once. 

McKinsey, for its part, said it patched the issues rapidly and found no evidence that client data or confidential client information were accessed by the researcher or by any other unauthorized party. That distinction matters, and it should be stated plainly. But there is a broader lesson here that patch timelines cannot quite erase. The scandal is not simply that a system had vulnerabilities. All meaningful systems do. The scandal is that so much elite institutional self-confidence now rests on architectures that are simultaneously overcomplicated, under-defended, and wrapped in language suggesting inevitability. We keep being sold “AI transformation” as though it were a mature civic utility, when in practice it often resembles a luxury kitchen assembled at speed with the gas line connected by an inspirational keynote. 

There is also something grimly comic in the social hierarchy of it all. The classic consultant arrives with polished shoes, expensive ambiguity, and a billable rate resembling a minor satellite launch. The classic SQL injection arrives for free, wearing overalls, carrying a wrench, and demolishing the marble foyer in under an afternoon. In this confrontation between prestige and plumbing, plumbing remains undefeated. The database does not care how selective your hiring process is. The error message does not respect brand equity. An unauthenticated endpoint is the purest meritocrat in modern capitalism: it opens for anyone.

Perhaps that is why the story feels bigger than a single breach. It is a parable about a class of institutions that wish to be seen as masters of complexity while repeatedly rediscovering that complexity is not mastery. More dashboards do not create more control. More model layers do not create more wisdom. More declarations of responsible AI do not compensate for an exposed attack surface and an antique injection flaw. Somewhere in all this sits the funniest image of all: an autonomous agent selecting McKinsey as a target because the disclosure policy was public and the product had recent updates. Even the attacker, apparently, was being strategic. One can almost hear it clearing its synthetic throat and saying, in perfect consultant diction, that after a thorough review of market conditions it had identified a high-value opportunity for stakeholder engagement. 

So the moral is neither that AI is doomed nor that consultants are uniquely ridiculous, though both propositions can be made to sing. The moral is simpler. When institutions build systems that speak with authority, those systems must be defended not at the level of branding but at the level of boring reality: authentication, authorization, query handling, segmentation, monitoring, integrity controls. Civilization, as ever, depends less on visionary thought leadership than on whether somebody concatenated user-controlled keys into SQL.

That is the part nobody puts on the slide.
